Promotion panels in German companies rarely reward charisma alone. They look for evidence that you already act at the next level: owning cross-team decisions, absorbing risk on behalf of others, and communicating trade-offs clearly to senior stakeholders.
Many women we advise arrive with strong delivery records and thin decision narratives. The panel hears about projects completed; it does not hear about choices made under constraint. That gap is often decisive.
Before your next talent review, write three short decision stories. For each, name the situation, the options you weighed, the trade-off you accepted, and the outcome for the organisation — not only for your team. Keep them under two minutes when spoken.
In Mittelstand settings, panels also care about continuity. If your promotion would leave a capability hole, prepare a handover sketch. Showing that you have thought about succession reads as leadership, not self-sacrifice.
Finally, clarify the title and scope you are seeking in writing before the conversation. Ambiguous ambitions are easy to defer. Specific role language — 'Teamleitung Customer Success, eight direct reports' — forces a clearer yes or no.
